From Open Land to Controlled Precision

The move away from open land farming was not incremental. Rugani committed to converting Eldorado Fresh to mid tech hydroponics, a method that was still uncommon for iceberg lettuce production at the time. This shift allowed the farm to control temperature, moisture, and nutrient delivery, reducing exposure to extreme weather and stabilising output.

Hydroponics also significantly reduced water usage and enabled consistent year round production. What began with four hectares under hydroponic systems in 2012 has since expanded to 50 hectares. A key part of this system is a vacuum cooling facility capable of chilling lettuce to 2 degrees Celsius within minutes of harvest, preserving freshness and extending shelf life.

Today, Eldorado Fresh supplies roughly half of South Africa’s marketed iceberg lettuce, alongside speciality lettuce varieties and celery.


The Power of the Right Retail Partner

Innovation alone was not enough. Scaling hydroponics at this level required a market partner willing to commit to a new way of farming. That partner came in the form of Freshmark, the Shoprite Group’s fresh produce procurement and distribution arm.

When Eldorado Fresh approached the Shoprite Group with its unconventional plan, the idea was not dismissed. Instead, it was recognised as a way to strengthen supply chain reliability while supporting a producer willing to invest in long term consistency.

With shared investment and commitment, Eldorado Fresh doubled its hydroponic capacity within 18 months. This rapid expansion confirmed demand for high quality, dependable lettuce supply at national scale. For entrepreneurs, this milestone highlights a critical lesson. Technology That Creates Jobs, Not Just Efficiency

Despite its advanced systems, Eldorado Fresh remains deeply rooted in its local community in Vlakplaas, Gauteng. The operation employs up to 500 workers, making it a significant employer in the area.

Hydroponic farming has also introduced new technical roles in climate control, nutrient management, crop monitoring, and equipment operation. These roles require precision and teamwork, reinforcing the importance of skills development within the business.

Beyond direct employment, neighbouring smallholders benefit from surplus lettuce leaves used as animal feed. Year round production further supports food security by ensuring consistent availability, regardless of seasonal conditions.


Reducing Risk Through Energy Diversification

Reliability in modern agriculture goes beyond water and weather. With hydroponic systems dependent on power, Eldorado Fresh has invested in diversified energy sources to reduce operational risk.

The farm can operate using the national grid, generators, or a newly installed 1.5MW solar system. This approach strengthens resilience against power disruptions while reducing the operation’s carbon footprint. It reflects a broader understanding that sustainability and continuity are closely linked in large scale food production.


Recognition Built Over Decades

The Shoprite Group Supplier of the Year award recognises more than a single season of success. According to Rugani, it reflects the outcome of a 30 year partnership and the collective effort of everyone involved in the business.

The journey of Eldorado Fresh shows that recognition follows consistency, not shortcuts. Vision alone was not enough. Discipline, faith, and long term partnerships were equally essential in building a business capable of withstanding repeated setbacks.
